It used to be for different types of dealers in Japan, there is two main players I think.

But since the the start of Vellfire (Vellfire launched with 2nd generation Alphard), it's pretty much just bodykit differences.

Though now the latest version Vellfire is positioned 'slightly' above Alphard with their engine options.

And Alphard 3rd generation, there's also the introduction of Lexus LM, with the same body frame, but totally different interior and high tier power trains.

So technically there's 3 options to choose from, Alphard / Vellfire / Lexus LM.

Used to be seen that way, because Alphard had more powertrain options, and many V6s. I don't see as much Vellfire V6s.

Alphard sales I think also way a lot more than Vellfire, so Vellfire became kinda like the Parallel Import model.

From wik - Both models are sold via separate distribution channels, with the Alphard sold by Toyota's Toyopet Store dealership chain, while the Vellfire is sold at Toyota's youth oriented Netz Store dealership chain.

But the current gen, Toyota has kinda made the Vellfire seem a bit more premium than Alphard in most markets.

Though deep down, it's the same thing, just different bodykits.
